1. First unify the definitions of the three cooperation models

This article divides common cooperation methods into three types. Mode A is all-inclusive OEM: The factory provides formula selection or development, raw material procurement, packaging material coordination, production, inspection and delivery according to the brand's needs; Mode B is that the brand provides the formula or clear formula standards, and the factory is responsible for production and can assist in purchasing packaging materials; Mode C is that the brand provides formula information and packaging materials at the same time, and the factory is mainly responsible for the acceptance of incoming materials, production filling, packaging and quality release.

2. Use the total project cost for comparison instead of just looking at the unit price

The same formula can be used to compare the three models: total project cost = one-time development cost + unit variable cost × order quantity + testing and compliance costs + logistics and warehousing + remaining materials and losses + delay and rework risk reserves + inventory capital occupation. Each quotation is broken down according to this formula, and then it is determined which items are included, which are estimates, and which need to be paid separately by a third party.

3. How to fairly compare the responsibility boundaries of the three models?

Market compliance and product responsibility cannot simply be written as "all the responsibility of the factory." 4. The cycle difference comes from the decision-making chain, not “whether the factory is fast or not”

The all-inclusive model is often scheduled uniformly by the factory, and the formula, packaging materials and production can be promoted in parallel, but the premise is that the brand feedback is timely. Brand-prepared formulas can reduce formula screening, but may increase process conversion, raw material substitution and verification time. If the brand's own packaging materials come from multiple suppliers, the slowest component will determine the filling date of the entire order.

It is recommended to divide the cycle into eleven stages: demand freezing, first sample, adjustment sample, final sample signing, label review, bulk packaging material, compatibility observation, production scheduling, filling and packaging, inspection and release, and transportation. Each paragraph states the preconditions and person in charge, and cannot just agree on a vague "delivery within 30 days after the contract".

5. Formula ownership cannot be replaced by the word “buyout”

The contract should distinguish between formula ownership, usage license, restrictions on similar formulas, raw material supplier information, manufacturing process parameters and registered safety information. Even if the brand obtains the formula name and INCI, it does not mean that it automatically obtains all the process know-how; on the contrary, the factory retains the common technology and should not use the brand's exclusive samples, trademarks and designs without authorization.

6. The risk of packaging materials is often higher than the price difference of contents

The pump head, hose, vacuum bottle, dropper and sealing gasket directly affect the discharging, sealing and use experience. The formula is stable in the experimental bottle, which does not mean it will be stable after being put into the final packaging material. Academic research shows that cosmetic formulations and plastic packaging may undergo migration, adsorption, penetration or material property changes, so the final packaging material needs to be observed for stability and compatibility.

Before purchasing packaging materials, at least confirm the material, size, tolerance, pump capacity, sealing structure, printing wear resistance, drop and transportation method. If the packaging materials are purchased by the factory, the brand’s approval records for structural samples, color swatches, process samples and bulk product limit samples should also be retained.

7. How does quality and compliance responsibility fall to documents?

No matter which mode is chosen, product specifications, formula versions, packaging material BOM, sample signing records, inspection standards, batch records, finished product inspection and release documents are required. 8. How to select start-up brands

If the team does not have formula engineers, packaging material procurement and quality personnel, and the first order is mainly used to verify the market, you can give priority to all-inclusive or mature solutions with transparent boundaries to reduce the number of suppliers and coordination costs. If there are clear product standards, mature sales channels and long-term R&D plans, formulas and core packaging materials can be gradually managed independently.

The safest decision is not to pursue maximum control at once, but to choose the complexity that the current team can manage. First make a responsibility matrix: write down the provider, approver, acceptance evidence, exception responsible party and completion date for each item; any blank items may become additional costs or delays during mass production.
